Purpose: Align engineering leaders on team health, risks, and strategic direction

How to run this meeting

Start every meeting with metrics, not feelings. Engineering leaders tend to default to storytelling — but grounding the conversation in concrete numbers (velocity, incident rates, hiring funnel) keeps the meeting honest and efficient. If a metric looks bad, that's the right time to dig in; if it looks good, move on quickly.

Use a red/yellow/green system for risks and initiatives, and enforce it strictly. Green items should rarely be discussed — they exist in the notes for visibility, not for airtime. All discussion time should go to yellow and red items. This single rule will cut your meeting length in half and dramatically improve signal quality.

Keep strategic and tactical conversations in separate buckets. It's easy for an escalation about a single engineer's PIP to consume time that was meant for discussing the Q3 hiring plan. When the conversation drifts tactical, acknowledge it and either table it for a follow-up or take it offline. The VP or CTO facilitating this meeting should feel empowered to redirect aggressively.

Before the meeting

  • Each EM updates their team's metrics in the shared doc 24 hours in advance
  • Risks are pre-rated red/yellow/green with a one-line summary
  • Any escalation that needs executive input is flagged in advance so context can be shared
  • Strategic initiatives are updated with current status and any blockers
  • Facilitator reviews the pre-read and identifies which items need discussion vs. acknowledgment

Staffing Updates

Headcount changes, open roles, and pipeline status. Raise anything that affects delivery timelines.

  • Mobile – Senior iOS Engineer: Offer accepted by candidate from Spotify, start date April 7. Backfills the open req from January.
  • Platform – Staff Engineer: Final round interviews this week with two candidates. Decision expected by Friday.
  • Data – Analytics Engineer: Role approved in Q2 planning. JD in review with recruiting. Target post date: March 28.

Decisions and escalations should be summarized in a separate Slack message to the #eng-leadership channel so they don't get buried in the full notes. Any red-rated risk that isn't resolved before the next meeting should auto-escalate to the agenda.
